Most companies don’t have a “lack of AI” problem. They have a cost-and-adoption problem.

That’s why Microsoft’s decision to bundle Security Copilot into Microsoft 365 E5 matters more than yet another set of shiny AI features. When an AI security assistant stops being a separate line item and becomes part of the licensing you already fight to justify, the conversation changes from “Can we afford to experiment?” to “How do we use this safely and well?”

For this installment of our AI in Cybersecurity series, I want to focus on what’s actually new here: how bundling shifts procurement, how Security Compute Units (SCUs) will shape real-world usage, what Microsoft’s new agent model means for day-to-day security operations, and what security leaders should do in the next 60–90 days to turn “included AI” into measurable outcomes.

Bundling Security Copilot changes adoption economics

Microsoft is making a very specific bet: security AI adoption is constrained less by skepticism and more by purchasing friction and unpredictable usage costs. By folding Security Copilot into M365 E5, Microsoft removes the “separate subscription” hurdle that slowed many enterprise rollouts.

This matters because AI in cybersecurity tends to fail at the exact moment it hits finance review. The reality? SOC teams can often demonstrate value in a pilot, but they struggle to predict the steady-state bill once usage scales. Bundling is Microsoft’s way of saying: we’ll standardize the on-ramp, then let you expand from there.

There’s also a competitive angle: when security AI is bundled into a platform suite, point tools have to justify themselves harder. That’s not automatically good or bad—but it does mean your 2026 security roadmap will increasingly be shaped by suite gravity.

Who benefits first (and who doesn’t)

Bundling starts with Microsoft 365 E5, which is already a premium tier typically held by large enterprises. That means:

  • Big orgs get an immediate “AI allowance” to operationalize use cases (triage, summarization, investigation assistance).
  • Midsize orgs may still be priced out if E5 isn’t already on their roadmap.

The SCU model is the hidden “gotcha” you should plan around

Bundling doesn’t mean unlimited usage. Microsoft is allocating 400 Security Compute Units (SCUs) per month for each 1,000 paid user licenses, capped at 10,000 SCUs/month.

Microsoft’s own examples illustrate how it scales:

  • 400 user licenses → 160 SCUs/month
  • 4,000 user licenses → 1,600 SCUs/month

Here’s the practical implication: Security Copilot becomes a shared resource, and you’ll need lightweight governance so the SOC doesn’t burn the allowance in week one.

Treat SCUs like a capacity-planning problem, not a licensing detail

If you want predictable outcomes, manage SCUs the way you manage:

  • SIEM ingest budgets
  • EDR performance overhead
  • IR retainer hours

A simple starting framework I’ve found works:

  1. Reserve 60–70% of SCUs for daily SOC workflows (alert triage, phishing triage, investigation summaries).
  2. Allocate 20–30% for engineering and tuning (prompt templates, playbook testing, detections validation).
  3. Keep 10% for surge events (active incident, executive request, major vulnerability).

This avoids the common failure mode where AI gets used for “cool demos” but isn’t available when the incident hits.

What you should measure in the first month

Don’t measure “number of Copilot chats.” Measure operational impact:

  • Time-to-triage (TTT) for common alert types
  • Phishing handling cycle time (from report to disposition)
  • Mean time to understand (MTTU): how long it takes an analyst to form a confident hypothesis
  • Escalation quality: fewer handoffs with missing context

If you can’t show improvement on at least one of these, you’re not deploying AI in cybersecurity—you’re running a novelty feature.

Microsoft’s 12 new security agents signal a shift to “agentic SOC” workflows

Security Copilot started with a limited set of embedded capabilities. Now Microsoft is previewing 12 new agents across core security products:

  • Defender: threat detection, phishing triage, threat intelligence, attack disruption
  • Entra: conditional access, identity protection, application lifecycle
  • Intune: policy configuration, vulnerability/endpoints compliance
  • Purview: data protection and compliance auditing

This isn’t just “more features.” It reflects a broader industry direction: AI in cybersecurity is moving from assistant mode to delegated work mode—where an agent can execute bounded tasks, across tools, with guardrails.

Where agents help most (and where they don’t)

Agents shine when the job is:

  • repetitive,
  • multi-step,
  • and requires pulling context from multiple places.

Examples that map well to agentic workflows:

  • Phishing triage: extract indicators, check sender reputation, review mailbox rules, recommend disposition.
  • Identity investigations: correlate risky sign-ins, new device registrations, conditional access failures, token anomalies.
  • Endpoint hygiene: identify noncompliant devices, propose remediation actions, open tickets with exact steps.

Agents struggle when:

  • the environment is highly bespoke,
  • data quality is poor,
  • or the task requires judgment that isn’t encoded in policy.

If your SOC relies on tribal knowledge and unwritten rules, AI will amplify inconsistency rather than fix it. The best deployments start by codifying the decision logic (even if it’s imperfect), then refining it.

A blunt stance: “agents” are a new attack surface

Agentic AI isn’t only a productivity story. It’s an access story.

An AI agent that can read security telemetry, query identity systems, open tickets, change policies, or trigger containment steps becomes a powerful target. Attackers don’t need to “hack the model” in a sci-fi sense. They can aim for:

  • prompt injection via poisoned inputs (malicious content in emails, tickets, logs)
  • permission overreach (agent can do too much)
  • data leakage (sensitive context embedded in outputs)
  • tool-chain abuse (agent calls actions you didn’t intend)

Treat your AI security assistant like any privileged automation: least privilege, approvals for high-impact actions, strong logging, and regular access reviews.

Agent governance is becoming a first-class security program

Microsoft also announced Agent 365, positioned as a control plane for managing enterprise agents: visibility, access control, usage/risk tracking, interoperability, and proactive threat detection.

The key trend is bigger than Microsoft: enterprises are about to have lots of agents—from vendors, partners, and custom internal builds. IDC’s forecast cited by Microsoft suggests 1.3 billion agents deployed in enterprises within three years.

Whether you buy that exact number or not, the direction is clear: agent sprawl is the next shadow IT.

What a minimum viable “agent governance” policy looks like

If you’re planning for 2026 security operations, you need a basic control framework now. Here’s a pragmatic starter set:

  1. Agent inventory
    • Name, owner, purpose, connected systems, data access, action permissions.
  2. Permission tiers
    • Read-only agents vs. agents that can trigger actions (containment, policy changes, ticketing).
  3. Human approval gates
    • Any action that impacts availability or access should require explicit approval.
  4. Immutable logs
    • Prompts, tool calls, data sources referenced, outputs produced, actions requested.
  5. Data handling rules
    • What can be summarized, what can be exported, what must be masked.

If this sounds like “extra work,” it is. But it’s cheaper than discovering your agents are quietly doing privileged work with no audit trail.

How to roll out Security Copilot without turning it into shelfware

Bundling creates a new risk: your org “has AI” but doesn’t operationalize it. The fix is to deploy with intent.

Step 1: Pick two workflows that burn analyst time weekly

Choose workflows that meet three criteria: frequent, annoying, and measurable.

Good candidates:

  • phishing triage
  • identity compromise investigation summaries
  • alert deduplication and case enrichment
  • executive-ready incident updates

Avoid starting with “the hardest incident we’ve ever had.” Start where the team already has muscle memory.

Step 2: Build prompt templates that reflect your environment

A generic prompt gets generic output. Your SOC needs templates that embed:

  • your severity model
  • your naming conventions
  • what “good evidence” looks like
  • required fields for a case note

I like prompts that end with a strict format, for example:

  • Hypothesis
  • Evidence for
  • Evidence against
  • Next 3 actions (with owners)
  • Customer/user impact

You’re not trying to “make AI smart.” You’re trying to make it predictable.

Step 3: Decide what the agent is allowed to do, not just what it can do

Capabilities expand quickly—especially with third-party agents being added (Adobe compliance, AWS threat detection, Okta identity threat signals, Tanium endpoint triage, and others).

Before enabling an agent, answer:

  • What systems can it access?
  • Can it write, change, or trigger actions—or only read?
  • What’s the blast radius if it’s wrong?
  • What’s the fallback procedure?

This is where AI in cybersecurity becomes real operations, not marketing.

Step 4: Report value in operational metrics, not AI metrics

Security leaders win budget conversations with outcomes:

  • reduced dwell time
  • faster containment decisions
  • fewer false-positive escalations
  • improved ticket quality

A solid quarterly narrative sounds like:

“We cut phishing triage time from 18 minutes to 9 minutes on average, and our escalations include standardized evidence, which reduced back-and-forth with IR.”

That story survives scrutiny.

Common questions security leaders are asking (and straight answers)

“Is bundled Security Copilot ‘free’?”

It’s included with M365 E5, but usage is constrained by SCUs. If your workflows expand, you may still hit a point where you need additional capacity or more selective usage.

“Should we replace existing SOC tools because Microsoft bundled this?”

No. Bundling changes economics, not requirements. Use it to improve workflows first. Tool rationalization can come later, once you have data.

“What’s the biggest risk with security AI assistants?”

Over-permissioned automation. A helpful assistant that can also take action without guardrails becomes a liability.
