A lot of security programs look “strong” right up until they meet a real attacker. The dashboards are green, the architecture diagram is pristine, and the controls are elegant. Then one weird workflow exception, one compromised build step, or one overly-permissive AI integration turns that elegance into a liability.

That’s the uncomfortable point behind the “two CISO archetypes” conversation: an engineering-focused CISO can build impressive defenses while accidentally shifting risk into the messy parts of the business—the vendor pipeline, the human approvals, the glue code, the IAM sprawl, the incident playbooks nobody rehearsed.

This post is part of our AI in Cybersecurity series, and I’m going to take a clear stance: if your security leadership treats AI like “just another tool the engineers will bolt on,” you’re setting yourself up for preventable failures. AI can absolutely make security faster and more effective—but only when it’s guided by a CISO who thinks in systems: people, process, technology, and business outcomes.

The two CISO archetypes (and why it matters for AI security)

Answer first: The difference is simple: an engineering-focused CISO tries to “build security into the system” as a mostly technical problem, while a holistic CISO treats security as an operating model that includes technology, incentives, governance, and resilience.

The engineering-focused leader often comes from infrastructure, application development, or cloud engineering. Their reflex is prevention: tighten the perimeter, harden the stack, reduce the attack surface, automate controls. Those instincts are valuable.

The problem is what happens next. Modern breaches rarely require breaking your best crypto or bypassing your fanciest control. Attackers route around it—through the CI/CD pipeline, an admin credential, a third-party integration, or a “temporary” exception that became permanent.

In AI-heavy environments, the pattern gets sharper:

  • The model isn’t always the weak point.
  • The weak point is what the model can do (tools, permissions, connectors).
  • The next weak point is who can change those bindings (configuration, policies, prompt templates, agent instructions).

If you’re deploying agentic workflows, copilots, or LLM-powered SOC tooling, your security leader needs to be great at engineering and great at organizational design. Otherwise, AI becomes a force multiplier for the wrong side.

The core failure mode: “You didn’t eliminate risk, you moved it”

Answer first: Engineering-led security commonly relocates risk into less-monitored systems—release pipelines, verification logic, identity workflows, and operational processes—because attackers target the easiest path, not the most elegant control.

Here’s a real-world way this shows up (and it’s painfully common):

  1. A team deploys a “strong” control, like signed approvals, code signing, or cryptographic verification.
  2. Everyone relaxes because the math is solid.
  3. Attackers compromise the workflow around the math—the build runner, the policy engine, the admin console, the code path that interprets “valid,” or the humans who can override it.

One of the biggest misunderstandings I see in leadership meetings is the belief that a technically perfect mechanism implies a secure outcome. It doesn’t. Outcomes are socio-technical.

AI makes risk-shifting easier, not harder

AI integrations often create new “glue code” and new trust boundaries:

  • LLM calls internal APIs through tools/connectors
  • Agents request elevated permissions to “get work done”
  • Prompt templates and retrieval sources become production dependencies
  • Business teams deploy “shadow AI” automations outside the security review lane

A security leader who’s mostly thinking about model safety will miss what actually causes damage: over-broad permissions, untracked configuration changes, and fragile incident response when AI-driven actions go sideways.

A crypto-adjacent example leadership understands

The original RSS content referenced 2025 being on track for the worst year for digital asset theft, with over $2 billion stolen by midyear and a single $1.5 billion exchange hack dominating losses. The key lesson isn’t “crypto is risky.” It’s this:

Attackers didn’t need to break cryptography; they needed to control the operational environment around it.

Swap “operational wallets” with “AI tool permissions” and the leadership lesson stays the same.

What a holistic CISO does differently (especially with AI)

Answer first: A holistic CISO assumes control failure is inevitable, designs for resilience, and uses AI to improve detection, response, and governance—not just prevention.

This is the CISO who asks uncomfortable questions early:

  • Who can change the AI agent’s tool list in production?
  • Who can approve emergency changes, and how often do they happen?
  • Which actions require two-person approval, and is it enforced technically?
  • Are we monitoring configuration drift in prompts, policies, connectors, and secrets?
  • Can we prove what the AI did, when it did it, and why?

Holistic CISOs don’t reject engineering. They just don’t confuse engineering with security leadership.

Prevention is necessary. Resilience is what saves you.

In practice, a resilience-led program looks like:

  • Blast radius reduction: tight segmentation, scoped service accounts, tool permissions per agent
  • Detection that matches attacker behavior: anomaly detection on identity, pipelines, and admin actions
  • Response you’ve rehearsed: runbooks for AI misuse, connector compromise, and data exfiltration
  • Evidence and auditability: tamper-evident logs for AI actions and high-risk config changes

If your organization is rolling out AI assistants into IT ops, finance operations, customer support, or dev workflows, you need resilience thinking. Those are high-leverage systems. They fail loudly.

How AI bridges the gap between “engineer CISO” and enterprise security

Answer first: AI can help an engineering-leaning security leader become more holistic by making risk visible across people/process/technology—if AI is deployed with guardrails, measurable outcomes, and governance.

Here’s what I mean by “bridges the gap.” Most engineering-focused leaders are great at building controls. They’re often weaker at:

  • translating controls into business risk language
  • scaling security decision-making across teams
  • maintaining operational visibility across sprawling systems

AI can help with all three.

1) AI for security operations: faster detection + triage that leaders can trust

Used correctly, AI reduces time-to-understand by:

  • clustering alerts into incidents
  • summarizing timelines from logs
  • highlighting anomalous sequences (identity + endpoint + cloud + SaaS)

But the CISO must insist on measurable accuracy. A practical stance:

  • Track false positive rate and mean time to acknowledge (MTTA) before/after AI
  • Require citations to raw telemetry inside AI-generated incident summaries
  • Treat AI output as a decision support system, not an authority

2) AI for governance: policy drift, access sprawl, and exception management

This is where AI pays off for holistic security.

AI can identify:

  • recurring “temporary” access exceptions that never expire
  • over-permissioned service accounts and connectors
  • configuration drift in CI/CD, IaC, and agent tool bindings
  • risky combinations of entitlements (toxic access)

If you want one simple north star metric: “How quickly can we detect and reverse an unauthorized high-impact change?” AI can accelerate that, but only if you instrument the right systems.

3) AI for communication: turning technical risk into board-ready narratives

A board doesn’t need a lecture on prompt injection. They need clarity:

  • what can go wrong
  • how likely it is
  • what it costs
  • how fast you can contain it

AI can help produce consistent risk narratives and reporting, but the holistic CISO sets the frame:

  • “Here are our top 5 business processes where AI can take action.”
  • “Here are the controls that constrain those actions.”
  • “Here’s the residual risk, and here’s what we’re doing next quarter.”

That’s enterprise security leadership.

A hiring and operating checklist for an AI-driven CISO

Answer first: To avoid hiring the wrong CISO profile, test for systems thinking, incident leadership, and AI governance maturity—not just technical architecture skills.

If you’re hiring (or evaluating) a CISO in 2026 planning season, I’d use questions that force operational realism.

Interview prompts that expose “risk relocation”

Ask for specifics, not philosophy:

  1. “Tell me about a control you deployed that attackers later routed around. What changed in your strategy?”
  2. “How do you secure the build pipeline and the policy engines that enforce ‘valid’?”
  3. “What’s your approach to emergency access—who gets it, how long, and how is it monitored?”

AI-specific prompts you should not skip

  1. “What’s your model for AI tool permissions and least privilege?”
  2. “How do you detect prompt or retrieval manipulation in production?”
  3. “If an AI agent makes a harmful action, can you reconstruct the chain of events end-to-end?”

Operational commitments (the stuff that actually reduces loss)

A holistic, AI-ready CISO will push for:

  • Signed artifacts and verified deployments for critical services and AI configurations
  • Separation of duties for high-risk changes (connectors, IAM, payment rails, wallet ops)
  • Continuous control monitoring rather than quarterly checkbox reviews
  • Tabletop exercises that include AI misuse scenarios (agent compromise, data poisoning, connector takeover)

If you’re reading this and thinking “we do some of that,” that’s normal. The important part is whether it’s systematic and measurable.

Where most AI security programs get stuck

Answer first: Teams over-invest in model-centric risk and under-invest in identity, pipelines, and change governance—the three places attackers reliably win.

If you only remember one sentence, make it this:

AI security fails at the boundaries: identity, integrations, and change control.

Model evaluation, red teaming, and prompt hardening matter. But in enterprise environments, blast radius is defined by permissions and process, not by how clever your prompt filters are.

That’s why the “engineering vs holistic CISO” choice matters so much right now. AI increases speed. Speed increases both productivity and potential loss. Your leadership model determines which one dominates.

Here’s what I’d do over the next 30 days:

  1. Inventory where AI can take action (tools, connectors, automations), not just where it can “answer questions.”
  2. Map the change paths: who can modify prompts, policies, retrieval sources, and tool permissions.
  3. Instrument detection for high-impact changes (CI/CD, IAM, connectors) and define rollback owners.
  4. Run one AI-specific incident exercise: “agent credential compromised” is a good starter scenario.

If you’re assessing whether your security leadership is ready for this phase, a practical litmus test is: Can you explain your AI risk posture in one page, in business terms, with metrics and owners? If not, you’re probably still operating in “engineer CISO” mode.

Security leadership is getting harder, not because the controls are impossible, but because the organization is more dynamic. AI can help—if the CISO is prepared to run security as an adaptive system.
