Threat actors don’t only steal data and encrypt systems—they manufacture attention. They pitch journalists, post “proof” on social channels, seed rumors in forums, and pressure victims with the threat of public humiliation. And as generative AI gets better at producing convincing artifacts (datasets, screenshots, audio, and video), the perception of a breach can damage your company almost as much as the breach itself.

Cybercriminals run PR campaigns—because it works

Cybercriminal publicity isn’t random noise. It’s a tactic that increases payouts, speeds up negotiations, and recruits affiliates.

Ransomware groups learned a blunt truth: fear sells. When a victim believes a group is “real,” “capable,” and “ruthless,” they’re more likely to pay quickly—and pay more. That dynamic is tied to the ransomware trust paradox: extortionists need victims to trust they’ll actually decrypt data or stop leaking it after payment. A notorious “brand” helps create that trust.

There’s also an ego piece. High-profile targets and splashy headlines give criminals status in their communities. But don’t mistake ego for harmless vanity; the outcome is operational advantage.

The three audiences threat actors manipulate

When criminals go public, they’re rarely talking to just one audience.

  1. Victims: “Pay now before this becomes tomorrow’s headline.”
  2. Future victims: “Look how big we are—resistance is pointless.”
  3. Affiliates and peers: “Our brand gets attention; join us.”

A company might think it’s managing an incident. In reality, it’s managing an extortion negotiation plus a narrative contest.

The new extortion playbook: direct outreach, indirect hype, and “proof”

Threat actors use both direct and indirect channels to get coverage and amplify pressure.

Direct-to-media outreach is now normal

Some groups explicitly invite journalists to contact them—sometimes listing email addresses or handles on leak sites and messaging channels. In recent years we’ve seen threat actors contact mainstream outlets to promote attacks and intimidate targets. That approach is especially effective when newsrooms are under “first mover” pressure.

Here’s why it matters: any coverage becomes part of the extortion tooling. Even cautious reporting can be screenshot and reshared as “validation.”

Indirect amplification is cheaper—and often more effective

The indirect strategy is simple:

  • Post claims on Telegram, forums, or leak blogs
  • Encourage chatter among researchers and watchers
  • Let the story spread organically

Names like “Scattered Spider” (a vendor-applied label for a loose collective) show how reputation can snowball. Once the public believes there’s a “spree,” every new rumor fits the narrative, and victims feel isolated and doomed.

False claims still create real damage

Not every claim is legitimate. But false or exaggerated claims can still trigger:

  • Brand harm and customer churn
  • Partner scrutiny and procurement delays
  • Stock volatility (for public companies)
  • Regulatory attention and reporting obligations
  • Lawsuits filed before the facts are fully established

A detail that should worry executives: class-action filings tied to alleged breaches have been rising, and plaintiffs don’t always wait for definitive technical confirmation. That means criminals can profit from a story that’s only partially true—or entirely fabricated.

Generative AI makes cybercrime “PR” scalable and harder to refute

Generative AI doesn’t just help criminals write better phishing emails. It helps them run influence operations.

The practical shift is this: AI lowers the cost of producing believable breach “evidence.” That changes how quickly rumors spread and how hard it is for defenders to correct the record.

What AI enables threat actors to fabricate

Expect more of the following in 2026 planning cycles:

  • Synthetic “sample datasets” that look like real customer records (plausible names, addresses, account formats)
  • AI-generated screenshots of internal tools, admin panels, or “cloud dashboards”
  • Deepfake audio of an executive “confirming” a breach
  • Deepfake video of a spokesperson appearing evasive or dishonest
  • Auto-translated claims and press-style announcements tuned to local markets

This is the part most companies underestimate: your response team will be forced to argue against content that’s engineered to go viral, not content that’s engineered to be true.

Why “just ignore it” is the wrong instinct

AI isn’t only the attacker’s tool. Used correctly, it’s one of the best ways to reduce narrative risk—because it helps you detect anomalies, validate claims faster, and coordinate response.

1) Detect narrative attacks early (before they trend)

Answer first: The fastest way to reduce reputational damage is to spot claims while they’re still contained to niche channels.

Practical approach:

  • Monitor dark web forums, leak sites, and Telegram clones for brand mentions
  • Use NLP-based alerting to detect spikes in chatter volume and sentiment shifts
  • Cluster mentions across handles and channels to identify coordinated posting

AI helps here by filtering noise. Human analysts shouldn’t read 5,000 posts to find the 12 that matter.

2) Triage “proof” with artifact forensics

Answer first: You don’t need perfect attribution to respond—you need confidence scoring.

Build an internal workflow that scores alleged breach artifacts:

  • Does the dataset match your known field formats and validation rules?
  • Are timestamps consistent with system logs?
  • Do samples contain “impossible” values (test data, placeholder patterns, recycled known leaks)?
  • Do screenshots show UI elements inconsistent with your deployed versions?

Modern security teams are pairing AI anomaly detection with classic forensics. AI flags inconsistencies; investigators confirm.

3) Speed up incident investigation with AI-assisted correlation

Answer first: When extortion pressure is public, time is your most expensive resource.

AI can accelerate:

  • correlation across EDR alerts, identity logs, SaaS audit trails, and email telemetry
  • detection of unusual privilege escalation or token abuse
  • mapping of likely blast radius based on observed access paths

This is where the AI in cybersecurity theme pays off operationally: better correlation means faster executive updates that are grounded in evidence—not rumor.

4) Automate response steps that reduce extortion leverage

Answer first: You can’t negotiate well if the attacker still has easy ways to harm you.

Automation targets:

  • rapid credential resets and session revocation
  • conditional access tightening when high-risk logins appear
  • isolation of affected endpoints and suspicious cloud workloads
  • takedown requests for impersonation domains (through pre-established channels)

The less uncertainty you have internally, the less power external noise has.

What to add to your incident response plan (most orgs miss this)

Most companies have an IR plan that assumes the main adversary is malware. That’s outdated. Your adversary is malware + manipulation.

Make comms and legal first-class responders

Answer first: If PR and legal join late, your technical response will get overridden by panic.

Your IR plan should explicitly include:

  • Security lead (incident commander)
  • Legal counsel (privacy, regulatory, litigation)
  • PR / crisis comms lead
  • Customer success / support lead (scripts, deflection, escalations)
  • Exec sponsor (decision authority)

Run tabletop exercises where the “breach” includes:

  • a fake dataset posted publicly
  • a journalist email requesting comment in 60 minutes
  • an employee receiving a deepfake voicemail from “the CEO”

If that sounds extreme, that’s the point. Train for the messy version.

  • a single, versioned incident brief for executives
  • a pre-approved external holding statement that avoids overpromising

And set a rule I’ve found helpful: no one communicates impact externally until it’s tied to a verifiable control point (logs, forensic findings, validated data samples).

Be skeptical of breach reporting—even when it’s loud

Answer first: The credibility of a breach claim depends on evidence quality, not headline volume.

Train leaders to ask:

  • Is the report independently verified or just repeating the actor’s post?
  • Is there technical evidence, or only screenshots and quotes?
  • Do multiple credible analysts converge on the same facts?

This isn’t about dismissing journalists. It’s about recognizing the incentives of the news cycle—and how criminals exploit them.

A realistic scenario: when “millions of records” hits your inbox

A common play:

  1. A threat actor claims they stole “millions of lines” from a major cloud provider.
  2. They post a sample to prove it.
  3. Social accounts amplify the claim.
  4. Customers flood support and sales teams.
  5. Extortion message arrives: “Pay, or we’ll contact more media.”

Your best response sequence looks like this:

  • First 30 minutes: activate IR, preserve logs, start artifact scoring, prepare internal FAQ
  • First 2 hours: confirm whether samples match your formats and customer reality, tighten access controls, begin partner outreach
  • Same day: publish a careful status update that separates what you know from what you’re investigating, and commit to the next update time

Clarity beats speed. But clarity has to arrive fast.

Where this is heading in 2026

The pattern is already visible: threat actors are adopting tactics that look like corporate communications and state influence operations.

  • More polished “press releases” from criminals
  • More fabricated evidence designed for rapid sharing
  • More lawsuits and regulatory pressure triggered by allegations, not confirmations

If you want one north-star metric for the next year, make it this:

Reduce time-to-truth: the time between a public claim and your verified internal assessment.

AI-driven security operations—monitoring, anomaly detection, automated containment, and faster investigation—are the practical way to get there.

The teams that handle 2026 incidents well won’t be the ones with the fanciest statement. They’ll be the ones that can prove what happened, quickly, and communicate it without feeding the attacker’s narrative.
